Culture Change Consulting That Aligns People, Systems, and Leadership to Improve Performance

Civility Partners provides culture change consulting that helps organizations uncover what’s really shaping employee behavior and performance. Through assessment, strategy, coaching, training, and implementation support, we help organizations replace unhealthy patterns with practical systems, behaviors, and accountability that create lasting workplace transformation, and improved retention, productivity, and performance.

How Do You Know if Your Culture Needs to Shift?

Culture problems aren’t always obvious. They often show up as subtle patterns of mistrust, disengagement, poor communication, leadership gaps, or unresolved conflict that slowly affect performance.

#
$

Engagement, morale, and productivity decline without a clear explanation

Values are stated publicly but not consistently practiced internally

Employees hesitate to speak up, share feedback, or challenge unhealthy behavior

Managers avoid difficult conversations or handle conflict inconsistently across teams

Distrust exists between employees and leadership, or across teams

Toxic behaviors are tolerated from high performers who deliver results

Communication gaps create confusion, frustration, and unnecessary workplace tension

When workplace culture is misaligned, organizations often treat the symptoms without addressing the root causes. But communication training, a social event, and speech from the top aren’t sufficient.

That’s why Civility Partners helps leaders understand what’s driving the behavior, where systems may be reinforcing the wrong outcomes, and how to create a practical roadmap for measurable, sustainable change.

What Culture Problems Are Really Costing Your Organization

Lost customers

25% of employees subjected to incivility take their frustrations out on customers, creating a $14,000 annual cost (HBR).

Lost productivity

Three-quarters of the most disengaged employees are looking for a job; this loss of productivity costs companies up to 18% of the employee’s salary each year (MIT Sloan).

Workers’ compensation claims

Around 40% of workers’ compensation claims are directly related to stress. This figure highlights the significant impact of stress on employees’ well-being and productivity (American Institute of Stress).

Culture problems are not HR issues. They affect retention, productivity, innovation, customer experience, leadership credibility, and reputation. When employees are distracted by conflict, mistrust, or toxic behavior, the business pays for it through lost focus, higher turnover, and lower performance.

Is Your Culture Draining Your Company’s Resources?

A struggling culture quietly consumes time, energy, and revenue. Leaders spend more time managing complaints, employees lose focus, and teams operate with less trust, clarity, and accountability.

Turnover Costs

When employees leave because of culture issues, replacement costs, lost knowledge, and team disruption the costs quickly add up.

The OIL Model

A Proven Framework for Culture Change Consulting

The Civility Partners OIL Model gives your organization a clear, measurable action plan for culture change by examining three areas that drive culture: Organizational, Individual, and Leadership team.

  • Organizational Behavior

Culture is shaped by the systems, policies, processes, communication, technology and workplace norms your organization already has in place. Examining these reveals how your structures either support or undermine the culture you want, what to change, and how to change them.

  • Individual Behavior

Every employee, manager and leader brings behaviors that either strengthen or strain the workplace. Identifying what needs to stop, start, or shift, upskilling at every level, and holding people accountable with updated systems facilitates a healthier, more productive culture.

  • Leadership Team Behavior

Culture change succeeds or stalls based on what leaders do every day. When leadership teams align their expectations, accountability, communication, and decision-making with the culture they want to build, and reinforce it through tools like coaching, training, transparency, and recognition, the business impacts are real.

These insights are translated into a customized Culture Change Roadmap, giving leaders a practical plan with prioritized recommendations, timelines, accountability measures, and clear next steps for improving culture and performance.

Creating Alignment After An Accident That Shut Work Down

  • Challenge

A physical accident shut down equipment for 18 months, causing the client to lose revenue. A post-accident investigation found that pressure to perform and get results meant no one felt comfortable to call out safety violations.

  • Solution

Civility Partners conducted a series of seven workshops to set expectations, define core values, and ultimately understand how the organization had unintentionally created a culture that facilitated the accident. An action team was also trained to listen and respond to culture challenges.

  • Outcome

Leaders received an operations handbook designed from the output of our workshops that aligned behavior, performance and culture. With a focused action plan in their hands, and designated “eyes and ears” on the ground, they were able to prioritize and implement operational changes to prevent future accidents.

Creating Psychological Safety

  • Challenge

A newly hired Executive Director noticed subtle signs of a negative culture – employees avoided him, everyone kept their heads down, and the tension was noticeable.

  • Solution

Initially hired to conduct a training program, the feedback highlighted a need for deeper understanding through a survey. Post-survey work included 1:1 coaching for several leaders, partnering with an action team to create a roadmap for change, more transparency from the top, and updated formal feedback loops.

  • Outcome

Employees reported a 41% increase in feeling valued at work, a 47% increase in transparency, and a 20% increase in willingness to recommend as a good place to work

Improving Engagement

  • Challenge

A company-wide engagement survey consistently revealed that one particular location was far less engaged than others. We were hired to improve engagement, and our own survey also showed low scores; only 55% of the workforce was engaged.

  • Solution

The administrator put together an action team to develop and implement a plan, including creating core values, training, a “suggestion box” with transparent outcomes, re-creating the onboarding program, and more connection between the administrator and her staff.

  • Outcome

The second survey revealed a 14% increase in engaged employees, and 100% of survey questions improved – some by more than 30%.

Frequently Asked Questions

What is culture change consulting and facilitation?
Culture change consulting helps organizations identify the behaviors, systems, leadership practices, and workplace norms that shape employee experience and performance. It provides a structured roadmap for improving trust, accountability, communication, engagement, retention, and overall workplace culture to improve performance and productivity.
How is culture transformation consulting different from change management?
Change management typically helps employees adapt to a specific operational change, such as a new process, structure, or technology. Culture transformation consulting leans on principles of change management, and it focuses on the deeper behaviors, leadership practices, and systems that influence how people work together and influence an organization’s culture
When should an organization hire a culture change firm?
An organization should consider hiring a culture change resource when workplace challenges are affecting trust, communication, morale, retention, productivity, or performance. Common signs include recurring conflict, low engagement, leadership misalignment, toxic behaviors, employee turnover, complaints, or culture survey results that show deeper issues.
What is included in culture change consulting services?
Culture change consulting services may include workplace assessments, surveys, interviews, focus groups, leadership alignment coaching, root-cause analysis, action planning, training, coaching, communication strategy, accountability tools, and progress measurement. Our goal is to create a customized plan with practical and measurable steps for building a healthier workplace culture.
How long does culture transformation take?
The timeline for culture transformation depends on the organization’s size, challenges, leadership commitment, and desired outcomes. Some organizations see early progress within a few months, while deeper culture change often requires six to twelve months or longer of sustained effort, reinforcement, and measurement.
How do you measure the business impact of culture transformation?
Healthy cultures have improved productivity, clarity, communication, retention, performance, agility and capability. You should always start culture transformation by identifying what business problem you’re solving, what systems contribute to that behavior, and what business impacts can be measured. Output per employee, hours spent managing conflict, time from a team issue being raised to time solved, turnover rate, perceptions of manager fairness and abilities, customer complaint volume and increased revenue are all examples.
